Christmas Day 2026 falls on a Friday. That sounds like it buys you time. It doesn't, really — everything upstream of it works to the same calendar as always, and the gifts that take the longest are the ones people leave latest.

Why handmade runs to a different calendar

Christmas last order dates for mass-produced gifts are really shipping deadlines. The mug already exists; a machine adds your photo to it and a van takes it to you. The only variable is the courier.

A commissioned painting is different, because nothing exists yet when you place the order. An artist has to be assigned, the canvas prepared and primed, the painting built up in layers, the oil left to touch-dry between them, a photograph of the finished work sent to you, your approval received, and only then is it rolled and packed. None of those steps can be paid to go faster in the way express postage can.

There is also a step most people forget to budget for: you. We send a photograph of the finished painting before anything ships, and it waits for your reply. Anything larger than 24 × 36″, anything with four or more faces, and anything being painted from a damaged or very old photograph should use the 1 November date rather than 20 November. Group portraits genuinely take longer, and a family commission with five or six people in it is the one most likely to need a second round of changes.

One more thing to build in if the frame matters. Paintings ship rolled in a tube, and a framer needs one to three weeks to stretch the canvas over bars and frame it. If you want it framed under the tree rather than framed in January, work back from your framer's diary rather than ours, and use the 1 November row.

The pattern mostly holds: the more human hours are in something, the earlier the deadline. Those dates matter less to us than you'd think. Paintings go out rolled in a tube on a tracked service, and the practical cut-off for a courier to guarantee a pre-Christmas delivery is around 22 December. The bottleneck for a commission is never the last mile — it's the four weeks before it.

If you've already missed the date

This is worth saying plainly, because people panic about it every year and the fix is better than the panic suggests.

Order the painting anyway, then print the photograph you're having painted — a decent 8 × 10″ print costs a couple of pounds — and wrap that. Write on the back what's coming and when. The recipient opens a photograph they already love and finds out it's being painted. In practice that lands better than a rushed gift, because the anticipation is part of it, and they get a second moment in January when the tube turns up.

It also removes the worst pressure from the process. A painting ordered on 3 January with no deadline attached to it gets its full round of changes without anyone watching a calendar. If the occasion has a date of its own — an anniversary in spring, a birthday in March — you may be better aiming at that instead of forcing it into December.

How to avoid losing a week of your own lead time

Three things, all of them yours to control:

Decide the size up front. Changing size once the canvas is primed and the painting started means starting again. Measure the wall first.

Watch for the photograph in week three. Put a note in your calendar for three weeks after you order. Reply the day it arrives, even if the reply is "one thing — can the background be warmer?" Fast, specific feedback costs a few days. Silence costs weeks.
